What honest SEO forecasting can and cannot do for SMBs: scenarios and ranges tied to commercial queries - not fake precision or guaranteed rankings.

Owners want a forecast. Spreadsheets want a single number. Search reality sits in between: you can forecast scenarios and ranges for commercial journeys, but you cannot honestly promise exact ranks or leads on a date.

Honest SEO forecasts are scenario ranges for influenceable commercial presence - not point predictions of Google or ChatGPT placements.
A useful forecast states assumptions: competitor set, money queries, shipped work, conversion rate, and seasonality. A useless forecast is a single lead number with no assumptions.
If a vendor forecasts page-one for every term in 90 days, treat it as marketing - not planning. Timing ranges: /resources/how-long-should-seo-take.
Ranges for money-query visibility and qualified demand under stated assumptions.
One vanity rank target with no peer context or conversion math.
Guaranteed placements, AI mention quotas, or revenue promises from SEO alone.
Build from evidence you can re-check. Related: /resources/gsc-screenshots-dont-tell-whole-story and /resources/competitor-ranks-for-2000-keywords.
| Input | Why it matters | Failure mode if skipped |
|---|---|---|
| Money query board | Forecast commercial journeys, not total keywords | Inflated plans on soft informational terms |
| Current GSC baselines | Anchors ranges in real impressions/clicks | Fantasy starting points |
| Competitor gap notes | Shows who you must out-execute | Forecasts that ignore peer strength |
| Conversion rate | Turns visits into demand scenarios | Traffic forecasts that never become customers |
| Local / reviews strength | Maps and proof shape local demand | Blue-link-only models for local SMBs |
| Shipped backlog assumption | Forecasts only work if work ships | Plans that assume unpaid miracles |
Use conservative / base / upside scenarios. Conservative assumes slow compounding and strong peers. Base assumes steady execution. Upside assumes peers stall and conversion holds.
Never present upside as the committed plan. Tie each scenario to the same commercial scoreboard - /resources/how-do-you-know-seo-worked.
Do not forecast exact ChatGPT placements or Overview citations as if they were reserved parking spots. Sample readiness; improve clarity and proof; re-check - see /resources/what-is-ai-search-optimization-aio.
Do not forecast thousands of keywords if only a short commercial board pays the bills - /resources/which-keywords-are-worth-ranking-for.
